A one way video interview: three questions, two minutes each, nobody there

First round invite came through and it's a recording. Three questions, two minutes each, one retake and only on the first question. No person on the other end and no way to ask anything back.
I've read a dozen threads from people who sat one of these and the advice splits into read from a script and don't read from a script, which isn't advice.
For anyone who got past one: what did you do with your hands and your eyes? Did you write anything down first? And did the next round feel like somebody had watched it, or like it was a filter nobody opened?

Not past one yet, so this is a question stacked on your question. My program ran a practice version in the spring and the thing that wrecked everyone was the timer. Nobody's answers were the problem.
Two minutes is much shorter than it sounds when nothing is coming back at you. Three of us ran out mid sentence on question one. Whatever else you do, say the thing you want them to hear inside the first thirty seconds.

Did two of them before I got hired. Somebody watched mine, because the next round asked me about a thing I'd said in the recording.
What helped: a sticky note above the camera lens so my eyes land in roughly the right place. Four words a question, never sentences. And record one throwaway answer to a question nobody asked you, so the first time you hear your own voice on that screen isn't the take that counts.
